Share responsibilities

Get clear on who does the work, who approves decisions and who can step in.

Officer titles don't tell everyone who does the work. For each current task, agree who will do it, who needs a say and who can approve the decision. Choose a backup for time-sensitive tasks and agree how people can ask for help before the deadline. Talk through what you'd do if an officer were unavailable or an event plan changed. Revisit the plan when workloads shift so one person doesn't end up catching everything.

Talk it through

  • Is anyone doubling up on a task, or assuming someone else has it covered?
  • What can the person doing the task decide without checking with the team?
  • How will someone tell the group they need help before work becomes overdue?

Try this next

  1. Pick three current tasks. For each, write down who does it, who approves it, the deadline and a backup.
  2. Talk through what you'd do if an officer couldn't finish one of those tasks.
  3. Check the plan at your next meeting and move tasks if someone has too much to do.
